AI-Driven PLM Workflows: The Evolution From Search to Agentic Automation

AI-driven PLM workflows embed AI into the core engineering loop of design, review, change, and release, moving beyond search and data access toward the decisions and coordination that determine whether products get built right. Most PLM platforms are adding AI-powered search and native copilots, which help engineers find data faster. It’s worth drawing a subtle distinction up front: PLM as a process and PLM as a platform are not the same thing. Even beyond engineering use cases, there is no shortage of hype around “AI agents,” which results in a great deal of skepticism on one side of the conversation and unrealistic expectations on the other. The optimal agent will prove itself exceptionally useful in completing low-risk, high-impact tasks and processes. At the same time, the point isn’t to replace human decision-making.
In the context of engineering PLM, AI agents are better understood as intelligent, task-specific systems embedded directly into existing workflows. They don’t operate independently of engineers, but rather operate alongside them in order to:

- Automate low-value, repeatable work; and
- Allow engineers to focus on decisions that require nuanced judgment.

The Evolution of AI for PLM Workflows
Stage 1: AI Search in PLM Workflows
Engineers can spend a significant portion of their time navigating PLM systems. They are searching for BOMs, digging through change records, and trying to understand which designs changed and why. AI-powered search tools improve this experience meaningfully.
With natural language queries and conversational interfaces, engineers can surface relevant data in seconds instead of minutes or hours. The process is similar to what a large language model like ChatGPT does with the internet, but instead queries a company’s PLM data. Once the data is found, however, engineers still need to interpret it, identify any issues, coordinate reviews, and drive changes manually.
AI search tools may improve the speed of data access, but the broader PLM workflow remains time-intensive. In fact, a recent survey of 250 engineering leaders found that faster data access, while useful, doesn’t address how engineering work actually gets done. The real gap is in the coordination, judgment, and iteration that determines whether the right decisions get made at the right time — and in carrying that context downstream where it counts.
Stage 2: AI Design Review in PLM Workflows
The next stage is where AI begins to meaningfully reshape PLM workflows: design review.
Design review is one of the most critical (and sometimes the most inconsistent) steps in the product lifecycle. It’s where engineering teams and their suppliers validate designs, surface risks, and make decisions that determine downstream cost and manufacturability. Traditionally, this process is largely manual, encumbered by meetings about meetings, and often relies on senior engineers whose expertise isn’t always available at the moment decisions are made.

Stage 3: AI-Driven Change Workflows in PLM
Once design issues and solutions are identified, they need to be resolved. That is precisely where PLM workflows often become the most complex.
Engineering change processes (ECRs/ECOs) are designed to control risk, but in practice they introduce a different challenge: translating design decisions into structured updates inside PLM. Engineers must identify affected parts, assess potential impact, coordinate across teams, and manually update records across systems.
This is where the context captured during design review starts to pay off downstream. Rather than starting the change process from scratch, engineers can carry forward the decisions, feedback, and issue history from the review directly into the PLM. Instead of reconstructing what was decided and why, that context is already documented and ready to act on.

- Create a draft engineering change request with the relevant context attached;
- Link affected parts, drawings, and assemblies based on product structure;
- Route the change through the appropriate approval workflow; and
- Track status across systems and surface blockers or missing inputs.
These are not decisions, but rather process steps that today require engineers to manually translate information between their PLM and other tools.
This is where agentic workflows become practical. They can use integrations to interact with PLM, CAD, and other enterprise tools directly to execute repeatable actions in a consistent way, without requiring engineers to navigate each system themselves.
The boundary between human and machine remains as clear as ever. Engineers define the change, evaluate trade-offs, and make final decisions. The AI agents handle the execution overhead required to move that decision through the system. The result is a shift in how engineering time is spent: less time updating systems and coordinating workflows, and more time applying judgment where it matters.
Where to Start With AI-Driven PLM Workflows
The best place to start with AI in product development is a design engagement system, where decisions are made and reviewed before anything gets executed in the PLM. It's where context is richest, mistakes are easiest (and therefore cheapest) to catch, and better upstream decisions have the greatest compounding effect downstream. That's Stage 2 — and it's why the order of these stages matters:

- The context captured in design review carries forward, giving engineers a head start when change workflows begin inside the PLM; and

The place to start isn't Stage 4. It's wherever decisions are being made without the right context — and for most engineering teams, that's in the gap between a design being created and a decision being formally executed. Close that gap first, and the rest of the workflow gets easier.
